A goal-setting framework that focuses on setting realistic targets with both minimum acceptable outcomes and stretch goals, while maintaining high success rates.
Core Goal Setting Philosophy
- Move away from overly ambitious goals that rarely hit
- Target 75-80% success rate on goals to build momentum
- Set two distinct goal levels for each initiative:
- Floor Goal: Minimum acceptable outcome
- FVIA Goal: "Running around chest bumping" celebration outcome
Implementation Process
- Create a "Kickoff Doc" for each new project/initiative
- Document in plain English what you're trying to accomplish
- Define what "winning" looks like with both floor and FVIA targets
- Map out requirements for hitting both levels
- Include "anti-goals" to avoid losing while winning
- Example: Don't sacrifice family time while hitting revenue targets
- Example: Don't destroy profit margins while growing top line
Goal Communication Strategy
- Treat goals like commercials - make them memorable
- Reduce goals to simple slogans/jingles for team members
- Consistently reinforce goals in meetings
- Link compensation/bonuses directly to goal achievement
- Make goals the priority filter for all decisions
- If something doesn't serve the goal, it's a "no"
Key Mindset Shifts
- Achievable goals create more momentum than missed ambitious ones
- Regular goal tracking matters more than perfect goal setting
- Goals should be owned by those executing them
- Create rituals for reviewing progress daily/weekly
- Focus on keeping goals "top of mind" vs. perfect planning
