A story about how Zoho hit a growth ceiling at $10M revenue and had to pivot to survive.
"In 1997, we were exhibiting our software at a trade show in Las Vegas. I drove there because I couldn't afford a plane ticket and stayed in this $15 a night hotel subsidized for gambling. At the show, a VC asked what we did and how big the market was. I took a wild guess and said maybe $10 million. The VC asked why we were so unambitious.
Ironically, 7 years later, we actually hit exactly that $10 million number and completely flatlined. This was post-September 11, the economy was bad, dotcoms were dying, and our customers were going away. We had a profitable business but no growth left. I could see the writing on the wall - if we stuck to that business, we would stay tiny forever.
So we became our own VC. We had a $10 million business with good cash flow, so we invested our own money in ourselves. We found bigger market segments, but still not too hot because if somebody else raised $100 million and we're going up with $5 million capital, how are we going to win?
That investment took off, and after we gained strength, we invested again in bigger markets. By then we had $100 million in revenue and could reinvest much more. Now we've reached a point where VC money cannot outgun us anymore. That became Zoho.com, our third act, which is now our biggest division serving the largest market where every business could be a customer."
