Managers Who Build Teams

A framework for scaling organizations by focusing on hiring strong leaders who can build their own teams, rather than trying to build teams yourself.

Core Concept: Hire 1 to Hire 10

  • Never hire 10 people directly - hire 1 person who can hire 10
  • Think like an army general - focus on commanding leaders, not individual soldiers
  • Follow the 80/20 rule - do 20% of the work (hiring leaders) for 80% of the results

Implementation Strategy

  • Focus on key leadership positions first
    • CEO who can hire executives
    • Executives who can build their teams
  • Complete delegation after hiring
    • Trust leaders 100% with their hiring decisions
    • Only intervene if something goes seriously wrong
    • Make only two decisions: who runs it and how they're incentivized

When to Make These Hires

  • Wait for sufficient business validation
    • Don't hire executives for just an idea
    • Need existing cash flow or high conviction opportunity
  • Ensure budget exists for subsequent hires
    • Have resources for leader plus 2-3 additional team members
  • Run things yourself initially to understand the business
    • Example: Ran news business for 3 years before hiring CEO

Common Mistakes to Avoid

  • Becoming the de facto department head
    • Example: Hiring marketing team without VP Marketing
  • Bypassing chain of command
    • Directly managing lower-level employees
  • Making hiring decisions too early
    • Before business model is proven
  • Micromanaging after delegation
    • Second-guessing leader's hiring choices

Incentive Structure

  • Highly personalized to individual
  • Various approaches:
    • Equity partnerships
    • Performance-based targets
    • Growth-based compensation
    • Stock price milestones
  • No one-size-fits-all solution
  • Different people motivated by different things
